Question

What level of AI adoption is my business at?

Verified Oct 17, 2026 Review by Jan 15, 2027 3 sources
Short answer

Most teams sit at one of three levels. Assist: people use chat tools to do their own tasks faster. Operate: agents deliver finished work products that people assign and check. Orchestrate: one coordinating agent breaks goals into tasks for others, and people set direction and approve. Know your level, then take the next step, not the last one.

What it is

A simple ladder for deciding what to try next. It is IonBin’s own framing, drawn from several practitioner versions (Dan Martell alone has published a three-level version in an April 2026 video and a five-level one in a February 2026 post).

How it works

Level AI does You do Typical tools
1. Assist Drafts, research, analysis on request Everything else Claude, ChatGPT, Gemini
2. Operate Finished work products, end to end Assign, check, repeat Claude Code, Codex, Manus
3. Orchestrate Splits goals into tasks for other agents Set direction, approve Background agents with shared context

How to move up:

  • 1 → 2: pick one weekly task that takes real time and hand the whole thing to an agent, with a review step.
  • 2 → 3: only once your context (SOPs, data, permissions) is written down and the level-2 agents pass review reliably.

Benefits

  • Focus. You stop comparing tools and start fixing the next bottleneck.
  • Safer progress. Each level adds autonomy only after the controls below it work.

Limits and risks

  • Ladders are teaching tools, not measurements. Percentages of “users at each level” in creator videos are rarely sourced.
  • Level 3 isn’t always the goal. Many businesses get most of the value at level 2.
  • Agent mistakes compound over longer tasks. Ethan Mollick put it the other way round in August 2026: accuracy drives how long a task an agent can do, and small gains compound. Let autonomy rise with accuracy, not ambition.
