I need our AI rollout to actually pay off

Short answer

Access to AI is cheap; profiting from it is not. The return depends on what you build around the model: documented processes, clean data, a clear review standard and someone accountable for each output. Map the process first, then decide which steps AI should speed up. AI on a weak offer or broken sales process just makes the problem faster.

What it is

Earlier general-purpose technologies, like electricity, needed expensive changes to factories and skills before they paid off. Ethan Mollick has pointed out that AI skipped that step for adoption: anyone could try it through a text box. The changes that make it pay were not skipped; they were postponed.

How it works

  1. Pick one business outcome, such as faster proposals or fewer support escalations.
  2. Map the process as it runs today, step by step, with the standard a good output must meet.
  3. Fix what’s broken first. Alex Hormozi makes the point for sales in an April 2026 video: an AI setter dropped into a business performs badly at first, and it’s worse when there isn’t a good sales process to begin with.
  4. Assign each step: automate, assist, or keep human, and name who is accountable.
  5. Write the context down in files the AI can read: SOPs, examples and a company context store.
  6. Measure one number before and after.

Benefits

  • Spend follows results, not tool hype.
  • Durable advantage. Competitors can buy the same models; they can’t buy your documented processes and data.

Limits and risks

  • Practitioner views, not studies. Mollick draws on economic history; Hormozi offers no comparative data.
  • Up-front work. Mapping and documenting takes time before anything speeds up.
  • Owners matter. A process nobody maintains goes stale, and stale context gives confident wrong answers.
