Concept

Shadow AI

Verified Oct 17, 2026 Review by Apr 15, 2027 2 sources
Short answer

Shadow AI is staff using AI tools at work without IT or management approval, such as pasting client data into a personal chatbot account. It usually signals real demand, not bad intent. The fix is an approved toolset and a clear policy, not a blanket ban that pushes use further out of sight.

What it is

IBM defines shadow AI as employees or end users using AI tools without the formal approval or oversight of the IT department. It’s the AI version of shadow IT: unsanctioned AI apps, browser extensions or personal accounts used for company work.

How it works

  1. An employee finds an AI tool that saves time.
  2. They use it with company data under personal terms, which may allow the vendor to keep the data or use it for training.
  3. Leadership has no record of what data went where.

Benefits

Spotting shadow AI is useful, not just a risk to stamp out:

  • It reveals which tasks people most want help with.
  • Bringing it into the open lowers the risk of data leaks.
  • A short policy plus approved tools usually beats a ban (see setting an AI policy).

Limits and risks

  • Client or personal data may leave your control.
  • Outputs may be used without review.
  • Connected apps and browser extensions can hold broad permissions (see OAuth).
  • IonBin doesn’t quote survey figures on how common shadow AI is. We couldn’t verify any to our standard.
  • Frameworks such as the NIST AI Risk Management Framework, which is voluntary, can help structure the response as part of AI governance.
