Evaluation set and rubric
Build a reviewable set of task examples and scoring rules for comparing AI outputs against an agreed standard.
A versioned evaluation set, scoring rubric and reviewer decision log.
What the work starts with
- A specific task and the decision the evaluation should support.
- Permissioned examples covering normal, difficult and unacceptable outputs.
- An accountable reviewer and the evidence needed to judge each example.
How the review is structured
- Define criteria, reference evidence and an uncertainty rule.
- Prepare examples with stable IDs and source permissions.
- Pilot independent scoring and record how disagreements are resolved.
- Separate development examples from held-out assessment cases and document limitations.
What acceptance checks
- Each reference answer or score has a reviewable basis.
- Rubric changes and adjudication decisions are versioned.
- The handoff reports sample coverage, known gaps and how to repeat scoring.
Scope limits
An evaluation set is not a trained model, a performance guarantee or a certification. Model training, production deployment and paid provider runs are outside this described scope unless separately agreed.
The collection, permissions, sample coverage and acceptance owner must be agreed for the specific work. Private customer material is not reused across engagements.
